Why Your "Cheap" Instant Pot Costs More Than You Think

A procurement manager explains why the cheapest version of an Instant Pot—or any equipment—is rarely the cheapest in the end, and how total-cost thinking fixes it.

I've been managing procurement for a mid-size food service company for six years. Every order goes into our cost tracking system—every invoice, every “small” line item. And if there's one pattern I keep seeing, it's not about the product. It's about the way we decide what to buy.

The latest example? A coworker told me his new Instant Pot wasn't saving him money. He'd bought a discounted pot, then added the extra inner pot, the silicone ring, the steamer basket, and a cookbook. Then he tried making Instant Pot jammy eggs. First batch overcooked. Second batch undercooked. Third batch was fine, but by then he'd spent three hours, used extra electricity, and racked up more costs than the stovetop method would have.

That's the surface problem. The real problem is that we compare prices without comparing total costs. It's not unique to the Instant Pot. I've seen the same mistake with a portable air evaporative cooler, a Task Pro floor scrubber, and even a smoke alarm that keeps chirping with a new battery. We look at the price tag and stop thinking.

The Real Issue: Sticker Price vs. Total Cost of Ownership

The obvious comparison is simple: lower price wins. But the obvious comparison misses almost everything that matters. The total cost of ownership—TCO—includes the purchase price, shipping, setup, energy, maintenance, repairs, replacement parts, training, and downtime. And quite a few of those costs are hidden.

When I audited our 2023 spending, I found that 17% of our “budget overruns” were not from bad planning. They came from equipment that failed earlier than expected, parts we had to reorder, and time spent troubleshooting. We didn't need a bigger budget. We needed a better way to evaluate purchases.

The Hidden Costs Nobody Quotes

Start with shipping. According to USPS pricing effective January 2025, a First-Class Mail letter costs $0.73, and a large envelope costs $1.50. That doesn't sound like much—until you're shipping 50 replacement parts a month. Suddenly, a supplier who offers a lower unit price but charges shipping can cost more than a supplier who includes freight. Always ask: “What's the delivered cost?”

Then there are accessories. The Instant Pot is a perfect example. The base pot works fine. But extra inner pots, silicone covers, stacking racks, and recipe books are separate. Before you know it, your $99 pot is a $240 kit. In a commercial kitchen, multiply that by every station.

Same with a portable air evaporative cooler. It seems cheaper than central air, but it needs a water supply, a pump, and pads that get replaced every season. Neglect the pads and the motor burns out. The replacement motor can cost more than the original unit. That's not a bargain—it's a rental with extra steps.

And a Task Pro floor scrubber? I've seen teams buy the cheapest model, only to find the battery doesn't last a full shift. They buy a second battery, then brushes every quarter, and the machine still needs service twice a year. The total per hour of cleaning ends up higher than a more expensive machine with a better warranty.

The “Free Setup” Trap

Per FTC guidelines (ftc.gov), businesses must substantiate their advertising claims. That's why “free setup” offers always have fine print. Is the setup free only if you buy a maintenance plan? Does it exclude certain add-ons? I once accepted a “free setup” for a new piece of equipment and ended up paying $450 in “integration fees” that were nowhere in the quote. We both said “free setup” but meant different things. I discovered that when the invoice arrived.

Now I don't trust a vendor whose quote doesn't list every cost. If a fee is hiding in the fine print, what else is hiding?

Frequency Makes or Breaks the TCO

This is where a lot of purchases go wrong. The lower your usage frequency, the more the sticker price matters. If you buy an Instant Pot mainly to make jammy eggs once a week, the TCO per egg is ridiculous. Boiling water and a timer work fine and cost almost nothing.

But if you're running a breakfast café and need consistent soft-boiled eggs by the tray, an electric pressure cooker can be a solid investment. Same product, different use case, completely different TCO.

The same logic applies to that smoke alarm chirping with a new battery. Replacing the battery once is normal. Replacing it twice and still hearing the chirp means the problem isn't the battery. It's likely dust buildup or a failing sensor. Buying another battery just delays the real fix—and costs you another trip up the ladder. Same mistake as buying the cheapest product without looking for the root cause.

The Cost of Ignoring This

Let me give you a concrete example from our own records. In Q2 2024, we compared quotes for four portable evaporative coolers. The cheapest unit saved us $200 on the initial purchase. But within four months, the pump failed. We spent $90 on a replacement pump, $35 in freight, and lost two days of usable cooling because the unit was down. The second-cheapest unit would have cost $130 more upfront, but it came with a one-year warranty and a supplier who stocked parts locally. We paid $200 to save $200—and lost time in the process.

Looking back, I should have built a TCO spreadsheet before that purchase. At the time, the discount was too tempting. That's the trap. We remember the lower price and forget the long-term risk.

Small repeat costs hurt just as much. A $5 pack of smoke alarm batteries seems negligible. But if you're changing them twice as often as needed because the alarm is dirty, you're paying for a maintenance problem you're not solving.

The Fix: Calculate TCO Before You Buy

Here's what I do now, in three steps:

  1. Ask for the all-in quote. Price, shipping, installation, training, and any recurring fees. If a vendor won't put it in writing, move on.
  2. Estimate the annual operating cost. Energy draw, consumables, maintenance intervals. Ask what the warranty doesn't cover.
  3. Compare over a realistic lifespan. For commercial equipment, that's often 3–5 years. Divide the total by months to get a real monthly cost.

This worked for us because our ordering patterns are predictable. If you're a seasonal business or a one-person kitchen, adjust the numbers. The principle is universal: the sticker price is not the cost.

Next time you're thinking about buying an Instant Pot—or comparing a Farberware Instant Pot with another brand—don't just ask whether one is cheaper. Ask what the total will be, including the time you'll spend learning, maintaining, and replacing.

The cheap thing, measured carefully, is rarely as cheap as it looks. And the expensive thing, measured the same way, is often worth it.
